It's good! I don't think it needs the longish recap at the beginning so much, I would've appreciated a little bit more of the alternative ending. But I DO like this. I got chills!

You write very well. You should use this to expand into a larger story.

What about a 'might have been' nightmare. Even Hellboy is bound to have nightmares after surviving something like that. He's going to have to deal with the fact that he changed into something horrible. The doubts and fears of 'what if'. The possibility of that piece of himself destroying the part of him that his Father raised and nurtured. That would be cool.

If you dont want to, can I use that idea at some point? Don't want to steal your story.

I wish I could articulate how powerful this story is. I'm thoroughly impressed at the mood you were able to convey and the environment you were able to create. I could feel my gut clench as the story progressed. And while the conclusion was not satisfying, it was perfect. But satisfying was not the point, was it? And I think you hit the nail on the head with your AU interpretation. Good luck with the contest!
